I could feel my left index finger curling into the wooden armchair, digging deeper, as the criticism stung into me.
There was no prior dialogue with this senior leader. No indication that anything could be the matter. No warning.
She was telling me I needed to be a better “team player”; examples of how I failed at this were absent. Proactive measures to take were equally missing.
There had been no honest exchange or established psychological safety beforehand, and this certainly was taking a further dig from reaching an established baseline.
The feedback arrived like a cold deploy into a system no one had tested.
Feedback Doesn’t Fail Because People Are Bad at It
Feedback is often treated as just a communication skill. It isn’t. It’s a relational outcome. Yes, you have to communicate what you want to say in a way that makes sense, but you must think of the outcome. Before giving feedback, think: what is the outcome you want? In my situation with the leader, to this day, I can’t think of the exact outcome that was desired, as the “feedback” was given as some abstract vision, instead of an outcome that I was to work towards.
Even the most well-structured feedback will fail if trust has not been established. A person’s reptilian brain can easily fall into the trap of questioning feedback as genuine or a criticism, activating a sense of threat. A threatened brain doesn’t parse feedback. It just braces. Relationship management has to come first.
Relationship management needs to come first. If you had to hear something hard to hear, would you rather it come from someone who has steered you right before and you trust, or a stranger?
Social awareness must be present for the right timing. Giving feedback at the right time can be everything. Why give it when someone is hangry and awaiting the beginning of lunch? Wait till that overwhelming sense of hunger is settled. Giving feedback when it will be processed as data, not a distraction, is key.
People are not inherently bad at giving feedback. They do not know how to execute on the key elements that make it heard.
What Has to Be True Before Feedback Can Work
Feedback requires the following elements. Each one is doing real work and the absence of any one of them changes what happens when feedback is given:
Established trust
A consistent pattern of honesty
Psychological safety
Role clarity
Let’s think about it. Would you want feedback from someone who has been a blabbermouth when you spoke to them in confidence or someone with a pattern of white lies? What about someone who yells in disagreement or gets passive-aggressive and makes you want to run from the room as you feel unsafe? What if the nature of your role and day-to-day work becomes unclear and remains without resolution? None of these scenarios are ideal. The opposite of them must be met for outcome-based feedback that moves.
An AI thought partner can help here too, not to generate the feedback, but to decode it.
Had I run that vague “team player” comment through one afterward, asking what outcome she’d actually wanted, I might have achieved clarity faster than I found it looking at an armchair. It’s a tool. Not the foundation.
You control what you build as feedback. You do not control how feedback is received. But you can influence the environment to be conducive. Leaders and individual contributors can work in their sphere of influence to make sure feedback is not just said, but positively impactful.
You Can’t Run the Loop Without Laying the Pipe
Feedback isn’t a feature you bolt on when things go sideways. It’s infrastructure. And infrastructure has to exist before you can run anything through it.
That leader never laid the pipe. No trust. No pattern of honesty. No safety in the room. No clarity about what “team player” was even supposed to mean. So when the feedback came, it had nowhere to go. It just sat there, corroding, in the space between her words and my confusion.
You don’t get to skip the plumbing and still expect the water to flow.
This is where empathy becomes a performance skill, not a soft one. Reading the room. Timing the moment. Establishing trust long before you need to spend it. That’s the unglamorous, unseen work that makes every future conversation land instead of wound.
What most people miss is that feedback isn’t judged by what was said. It’s judged by what was already true between two people when it was said.
You can’t control how someone receives what you give them. But you can control whether you built something worth receiving it through.
Lay the pipe first. The loop will run on its own.
